From Zero to 10K Listeners: A Distribution Playbook

Microphones, notebook and laptops on a white table

Every Lanternline launch follows the same playbook. It isn't magic — it's a sequence: seed an audience before episode one, concentrate everything into launch week, then run a compounding loop of clips, guests, and cross-promos. Here's the whole thing.

Phase 1 — Pre-launch (4 weeks out)

Record three episodes before publishing anything. Cut a 60-second trailer and submit your feed to every directory now — Apple can take a week to approve. Email everyone you know with one ask: “follow the show, it launches March 1.” Follows before launch day feed the algorithms on launch day.

Phase 2 — Launch week

Publish all three episodes on day one (binge-ability doubles follows), then post one clip per day for seven days. Every guest shares with their audience the same week. This concentrated burst is what triggers “new & noteworthy” placements — drips don't.

Podcast growth is a flywheel, not a funnel. Every episode should create the audience for the next three.

Phase 3 — The compounding loop

  • Clips: 3–5 short videos per episode, posted natively to each platform.
  • Guests: one guest per month with an audience bigger than yours.
  • Cross-promos: trailer swaps with two compatible shows per quarter.
  • Search: full transcripts and keyword-rich titles so Google sends listeners while you sleep.

What to measure (and ignore)

Watch follows-per-episode and 30-day retention — they predict growth. Ignore total downloads in month one; they mostly measure how many friends you have. Our distribution team reports these numbers monthly in plain English, with one recommended experiment per report.

Want the whole engine done for you? Our marketing service runs this playbook end to end — clips, campaigns, cross-promos, and reporting.
